- The increased demand for the client’s services had resulted in a fragmented organization built around the different services, with service specific solutions and ways of working, and several AM/AD suppliers under different framework agreements.
- Client aimed to consolidate number of AM/AD suppliers and implementing unified ways of working and processes across IT services, to enhance cost efficiency, stabilize application management and be prepared for periods of increased demand
- Set up and manage a business transformation project to address gaps in capabilities that are essential to achieve a functioning outsourced AM/AD
Challenges and Pain Points
- Varied practices across services complicated the drafting of harmonized contracts to cover all applications effectively
- Implementing new ways of working and processes within a short time frame required accelerated adoption and significant change management.
Scope
Client Requirements
- Reduce the number of AM/AD supplier from several to 2-4, aiming for increased cost efficiency and more stable application management
- Implement a harmonized agile way of working with control measures through SAFe, and enhance service management by implementing ITIL’s Service Operation and Transition processes
- Establish pricing mechanism that supports scalability, allowing for adjustments in service capacity according to fluctuating business needs
- Ensure that suppliers align with the client’s frameworks and processes to prevent the formation of new operational silos
The Assignment and Outcomes
Opticos’ Role
- Led the entire sourcing process from initial strategy to contract finalization, including the development of contracts, contract negotiations and evaluations of potential suppliers.
- Led the transition to new service providers ensuring operational continuity and alignment with strategic objectives during the switch
- Led the transformation project and implemented standardized operational frameworks by spearheading change management efforts through extensive training and stakeholder engagement to ensure successful adoption and integration
Project Outcome and Key learnings
- Successfully reduced number of IT suppliers to 2-4, achieving a 40% cost reduction in IT service delivery.
- Implemented and harmonized new operational frameworks across 80% of applications with a strategic plan for full adoption.
- Key learnings include the necessity of phased implementation and the benefits of gradual, tested integration of new practices to ensure organizational adoption and minimal disruption.
